calls from organic & maps — Zamkov Locksmiths, seven months in.

Pins 07, 14 and 24 — Bankya, Kremikovtsi and Novi Iskar — stop short of the line: the outlying districts the van can’t reach in under 35 minutes at night.

IThe challenge

A single locksmith with a van was invisible behind lead-gen directories that swallowed every 'emergency locksmith' search after dark.

Most lock-outs happen between 19:00 and 03:00, on a phone, within a few hundred metres of the searcher’s own door. That is a map-pack search. In Sofia the three map slots were held by directories and lead-gen networks: listings with a call-centre number that auctioned each job to whichever locksmith picked up — often the one working out of the Mladost van anyway, at a 30% cut.

The brief was not to out-shout the directories everywhere. It was to make Google certain that a real, 24-hour locksmith could be at the door in under half an hour — district by district.

IIDiagnosis — six pins out of place

The audit found the lock wasn’t jammed. It was cut for a different key.

  1. 01Profile · Critical

Listed as a hardware store, open 9 to 6

Primary GBP category was “Hardware store”, and hours ended at 18:00 — so after dark, when most lock-outs happen, the profile was filtered out of “open now” results entirely.

  2. 02Profile · High

A pin in Mladost and nothing else

No service area set, zero job photos, no services or Q&A. Google had one address to go on and ranked him only within about 2 km of it.

  3. 03Citations · Critical

Three phone numbers across 14 directories

Two of the numbers belonged to lead-gen aggregators that resold his own jobs back to him. The name appeared as “Zamkov”, “Замков ЕООД” and “Zamkov Keys”.

  4. 04Reviews · High

1.1 new reviews a month, none answered

38 reviews accumulated over three years, against roughly 9 a month for the directory listings holding the map pack. No owner replies at all.

  5. 05Site · High

One page, the phone number as an image

A single-page site with no district pages and no LocalBusiness schema. LCP of 6.2 s on 4G, and the number was a JPEG — not tappable on the phone people search from.

  6. 06Calls · Medium

No idea which calls came from where

Every enquiry rang the same mobile. Nothing separated a maps call from a directory call, or a lock-out from a quote request, so nothing could be optimised.

IIIThe strategy

Four cuts, one key.

Built on our Local plan: proximity can’t be faked, so every tactic had to prove relevance and prominence for a van that genuinely covers the city.

  1. Google Business Profile

Make the profile tell Google the truth: a 24-hour locksmith serving the whole city.

    • Primary category “Locksmith”, with emergency and car-lockout secondaries
    • 24/7 hours, a service area covering all 24 districts
    • Weekly job photos from the van, services priced in BGN
    • Seeded Q&A for the questions callers actually ask at 2 a.m.
  2. Service-area pages

One genuinely useful page per district instead of a single page for the city.

    • Real arrival times from the Mladost base, by district
    • Local building stock — panel blocks, old-town doors, gated houses
    • Photos and notes from jobs done in that district
    • LocalBusiness + Service schema, tap-to-call above the fold
  3. Review velocity

Turn every finished job into a fresh, specific review — steadily, not in bursts.

    • SMS with a short review link sent as the van pulls away
    • QR code printed on every invoice
    • Every review answered within 24 hours, naming the job
    • Target: 25+ new reviews a month, never gated or incentivised
  4. Call tracking

Know which calls came from maps, which from the site, and which became jobs.

    • Tracked number on GBP, the mobile kept as the additional number
    • Dynamic number insertion on the site, by landing page
    • Missed-call text-back so a busy line never loses a lock-out
    • Each call tagged by district and job type → call-to-job rate
