Organic bookings (post-migration)

01The challenge

Forty front doors, one building.

Each property ran its own microsite on four different CMSs across seven countries. A planned move to one domain put about €9M a year in organic bookings at risk.

Every hotel had built its own search equity over a decade: city-centre queries, spa packages, wedding pages in German, Italian and Czech. A single domain promised one brand and one booking engine, but done carelessly it would reset that equity overnight. Industry benchmarks for unmanaged consolidations of this size show organic losses of 20–40% lasting a year or more. The brief was simple to say and hard to do: move everything, lose nothing.

02Diagnosis

What the audit found in the lift shaft.

Technical

4 CMSs

TYPO3, WordPress, Drupal and a proprietary booking CMS each produced their own URL patterns: 212 distinct templates, trailing-slash and case variants, and 6,300 redirect chains of three hops or more left over from earlier redesigns.

Finding 1 of 4

Log files

41%

Twelve weeks of server logs showed 41% of Googlebot requests spent on booking-calendar and rate-parameter URLs. Room and offer pages for 11 hotels had not been crawled in over 30 days.

Finding 2 of 4

Hreflang

8,900

Missing return tags between microsites, de used where de-AT and de-CH were meant, no x-default anywhere, and alternates pointing at redirected or noindexed pages.

Finding 3 of 4

Core Web Vitals

4.1 s

Mobile LCP at p75 was 4.1 s across the estate, driven by unoptimised hero carousels and a render-blocking booking widget; 31 of 40 sites failed INP.

03The strategy

Four mechanisms, one ride.

Built on our Signal plan: the technical engagement for sites where crawl, rendering and architecture decide the outcome.

  1. 01

    Site migration

Every one of 61,400 legacy URLs crawled, matched to its new folder path and given a one-hop 301. The map was tested on staging against the live crawl, then released wave by wave — pilot country first — with the old hosts kept alive as redirect servers for 18 months.

  2. 02

    Hreflang

One hreflang graph generated from the property database, not hand-written per site: region-coded locales, reciprocal alternates, x-default to the English page, and XML hreflang sitemaps validated nightly.

  3. 03

    Log-file analysis

Daily log ingestion before, during and after each cutover. Googlebot hits on old URLs, redirect targets and new folders were tracked so a stalled recrawl showed up in hours, not weeks. Calendar parameters were blocked from crawl.

  4. 04

    Core Web Vitals

A single page template replaced 212: a static first image with proper sizing, the booking widget deferred until interaction, and per-hotel image budgets. Field data monitored per locale folder.
