01 · The challenge

Loved at the counter. Invisible in search.

Their in-house polishes and care kits had loyal walk-in buyers but no online visibility, and product pages lacked any structured data.

Three generations of the family have resoled Lyon's shoes, and for twenty years they have mixed their own waxes and creams in the back of the Croix-Rousse shop. Regulars bought them by the jar. Online, the same products sat on a single unstructured page that Google treated as a list of strangers.

The brief: turn a cobbler's shelf into a national shop, without losing what makes the five Lyon shops matter: repairs, done by hand, nearby.

The bench inspection: six repair tickets

Every engagement starts like a repair: inspect the whole shoe before touching it. Each finding was written up as a ticket and closed on the bench.

  1. T-01

    Technical

No structured data on 140 product pages

No Product, Offer or AggregateRating markup. Google could not read price, stock or GTIN, so none of the polishes were eligible for rich results.

  2. F-02

    Feed

No Merchant Center account at all

The shop platform could export a feed, but nobody had switched it on. Zero products in free listings, zero Shopping surfaces.

  3. C-03

    Content

One flat 'Boutique' page for everything

Waxes, creams, brushes, laces and trees sat in a single 140-item grid. No category URL to rank for 'cirage cuir' or 'kit entretien chaussures'.

  4. C-04

    Content

Product copy written for the counter, not the search box

Titles like 'Pot n°3 – brun' meant everything to walk-in regulars and nothing to a shopper in Rennes. No leather type, no colour family, no size.

  5. T-05

    Technical

Variant URLs competing with each other

Each of 22 polish shades had its own thin URL with near-identical text, splitting signals and wasting crawl on duplicates.

  6. L-06

    Local

Five shops, no link between repair and retail

Shop pages never mentioned the products sold at the counter, and product pages never offered a drop-off for repairs at the nearest Lyon branch.

02 · The strategy

Four tools on the bench.

Built on our Commerce SEO plan: product feeds, category pages, merchant center, schema markup, worked in that order.

TOOL 01

Product feeds

One clean feed, threaded through every product, with the attributes Google actually asks for.

  • GTINs registered for the 31 in-house formulas; brand set to Vaucel
  • Titles rebuilt as product + leather type + colour + size
  • Supplemental feed for shade, material and care-kit contents

TOOL 02

Category pages

Shaped the catalogue around how people search, the way a last shapes a shoe.

  • Eight indexable categories: polishes, creams, waxes, brushes, kits, laces, trees, repair supplies
  • 400–600 words of bench-tested care advice per category
  • Shade variants folded into 22 parent pages with a colour picker

TOOL 03

Merchant Center

Opened the account, verified the shop and pierced every disapproval until the catalogue sat clean.

  • Shipping, returns and tax set per the shop's real policy
  • Weekly diagnostics pass: 0 disapproved items from month 6
  • Local inventory flagged for the five Lyon shops

TOOL 04

Schema markup

Blind-stamped every page with the facts machines read: price, stock, reviews and which shop repairs what.

  • Product + Offer + AggregateRating on all parent pages
  • BreadcrumbList on categories; ItemList on kits
  • LocalBusiness (ShoeRepair) for each shop, linked to the store

03 · The making
